When “Coaching” Feels Like Punishment

How Development Conversations can Disguise Retaliation

Coaching should help employees strengthen skills, understand expectations, and grow within their roles.

In a harmful workplace dynamic, however, development meetings may be used to justify increased surveillance, exclusion, or punishment.

An employee raises a concern and is suddenly placed on a coaching plan. Someone disagrees with a leader and begins receiving excessive feedback on minor issues. Routine conversations become formal meetings focused on their “development.”

The process may appear supportive on paper while feeling disciplinary in practice.

Improvement Without a Clear Destination

A legitimate development plan includes specific goals, reasonable support, measurable expectations, and a fair timeline.

This type of coaching often feels different though:

  • Expectations remain vague.
  • New concerns appear whenever an old one is resolved.
  • Positive progress is ignored.
  • Meetings focus heavily on personality or tone.
  • The employee receives little actual training or support.
  • The process begins soon after they questioned a decision or reported a problem.


The employee may be told the organization is trying to help them while every interaction communicates that their position is becoming less secure.

Asking for Measurable Expectations

Employees can request clarity:

  • “What specific behavior needs to change?”
  • “How will improvement be measured?”
  • “What resources or training will be provided?”
  • “When will progress be formally reviewed?”


Document the goals, support offered, completed steps, and feedback received. When appropriate, ask whether the same standards are being used across comparable roles.

Coaching should create a realistic path toward improvement. It should not become a moving process that can only end when the employee leaves.
